The challenge
Sutro created a new product category: a sensor robot that monitors pool chemistry and keeps pools clean on autopilot. That meant there was no playbook and no competitor to copy. Pool chemistry is complicated, so buyers needed educating before they would convert. The market is highly seasonal, and nobody buys pool equipment in autumn or winter.
We spent 12 months, including the off-season, working through each variable in turn: business model, pricing, funnel, channels and creative. The aim was to be ready to scale when spring arrived.
What we did
Business model and pricing tests. A $600 one-off equipment price converted at under 0.10%. Switching to a $29 monthly subscription with a $199 down payment converted far better. Across these tests, conversion rates rose 9x.
Two funnels. We split-tested home-page designs. The winner pairs benefit-led technical copy with frequent calls to action and an educational path for cold visitors, and it segments retargeting by on-site behaviour. Visitors who were not ready to buy got 10% off for joining the newsletter, followed by a 5-email sequence. That sequence converted 10% of leads to sales.
Facebook Ads. In the off-season we built awareness in sub-segments with lead-gen campaigns and educational videos, and measured each segment’s potential by add-to-cart and engagement rates. Meanwhile we tested creative to raise click-through rates and build social proof on the ads before the season began. Creative testing was hypothesis-driven:
- Technophiles aged 25–45 got futuristic ads that stressed features and cloud integration. The 45+ segment got nostalgia-led ads.
- A testimonial from a well-known pool-industry expert, walking through the whole customer journey and comparing alternatives, became the top performer.
- Comparison ads won back early adopters who had been let down by competing devices.
- Pattern-interrupt hooks played on ideas such as an “evolution” graph and the “golden ratio” of pool chemistry, shown with a golden retriever.
Google Ads. Our goal was $10K a month at 2x target ROAS and under $200 target CPA, starting in the low season with a small keyword pool.
- Dynamic Search Ads widened the keyword pool. Search-term mining then split the pool campaign into tighter, single-theme campaigns with higher bids on the best converters.
- Lower-intent pool-maintenance keywords fed cross-channel remarketing.
- Most competitors ran search only, so we set up a manual Merchant Center feed for the subscription product. Standard Shopping on eCPC came first, then Smart Shopping. In two weeks of 10–20% adjustments, conversions rose 55.6%, revenue rose 35% and ROAS passed 4x.
Email. We fixed lead capture, cut flows that weren’t performing, and redesigned templates and subject lines. Open rates rose from 20% to 61.7%, and click-through rates from 1.3% to 17.3%. A rebuilt 5-email welcome series converted 10.4% of subscribers to purchase.
